A Second Brain for Your Business
Running a business with £1–50 million in turnover is a strange kind of loneliness. You’re big enough to face genuinely complex strategic decisions — pricing, market positioning, where to invest, when to hire, how to respond to a new competitor — but rarely big enough to have someone on the team whose job it is to help you think them through.
Most founders end up making these decisions alone, or with input from people who are too close to the day-to-day to see the bigger picture. Your accountant can tell you what happened last year. Your team can tell you what’s urgent today. But who can partner with you to think about what to do next — and whether the direction you’re heading is the right one?
That’s the role Peatling Group plays. We act as a strategic second brain for founders of owner-managed businesses — a thinking partner on retainer, available when you need us, steeped in the detail of your business.
Strategy on Tap
Our core service is what we call ‘Strategy on Tap.’ For a low quarterly retainer, we become part of your team — not as a consultant who parachutes in with a slide deck and disappears, but as a long-term partner who builds a deep understanding of your business over time.
We believe this kind of advice can bring 10 to 20x the cost of the advice to your bottom line
In practice, this means we’re one of the people you call when you’re weighing up a pricing decision, trying to understand why margins have shifted, evaluating a new market opportunity, or working out whether a hire makes financial sense. We bring structured thinking, hard analysis and financial rigour to the decisions that shape your business — the ones that are too important to get wrong but too infrequent to justify a full-time strategy hire.
The retainer model matters. It means we’re not incentivised to find problems that don’t exist or to recommend projects that aren’t needed. We’re on your side, with a vested interest in the long-term health of your business. Some quarters we’ll be deeply involved; others we’ll be a sounding board on a handful of calls. The value compounds over time as we learn your business, your market, and your instincts.
What this looks like in practice
Every business is different, but the kinds of challenges we help with tend to fall into familiar patterns:
Understanding your numbers. Not just what the P&L says, but what it means. We build financial models that show where your profit really comes from, which customers are worth most, and where you’re leaking margin without realising it.
Growth decisions. Should you expand into a new area? Hire another team? Raise prices? We help you stress-test these decisions with data and frameworks rather than gut feel alone.
Competitive positioning. How do you stack up against your competitors? What do your customers actually value, and are you charging accordingly? We bring tools like Porter’s Five Forces and customer lifetime value analysis to businesses that have never had access to them.
Marketing and customer acquisition. Where should you spend to get the best return? We help you understand your cost of acquisition, identify your most valuable customer segments, and focus your marketing budget where it actually works.
Preparing for what’s next. Whether that’s scaling up, bringing in a management team, or eventually selling the business, we help you build the foundations now so you have options later.
Why us
Before founding Peatling Group, I spent years in PLC-level corporate strategy and working at investment banks in the City. I left that career with a strong understanding of what great looks like and how to implement it. I want to bring that quality of thinking to smaller enterprises in our niche.
Our customers face the same competitive pressures, the same growth decisions, and the same financial complexity as their larger peers. They just don’t have a strategy department to help navigate them.
Peatling Group is that strategy department. We bring the frameworks, the financial rigour, and the outside perspective — without the overhead of a full-time hire or the detachment of a traditional consulting engagement. We’re invested in your success because we’re in it for the long term. Together we think we can out-think the big guys.
Let’s talk
If you’re a founder or business owner and you’d value a strategic thinking partner, we’d welcome a conversation. No pitch, no obligation — just an honest discussion about where your business is and where you want it to go.
